The starting point:
a system that couldn't keep up with scale
The company had been running Odoo for a long time — but on version 12, increasingly out of step with the growing demands of its online store. The core issue was performance: the site and sales processes were struggling to keep pace with the company's growth.
Handling 100–1,000 orders per month through its own online store and a B2B channel, with a team of about 30 people, the business needed a more robust foundation.
The decision was made to migrate from Odoo 12 to Odoo 18 — not a cosmetic update, but a full move to a newer architecture.
What changed?
The client identified three areas that improved the most: order handling, invoicing, and integrations (store, couriers, marketplace). The most tangible results came from the logistics integrations:

Regional store logic
Integrations were built with FedEx and DHL. The website automatically detects which country a visitor is coming from and adjusts the region, pricing, and available shipping methods accordingly.

EU/International redirect
A smooth redirect was added between the EU and International versions of the store — customers from Europe and customers from elsewhere each land on a shopping path suited to them, with no manual segmentation required on the company's side.

Interactive DHL map
An interactive DHL pickup-point map built from scratch. Customers can now choose their own drop-off location at checkout, eliminating manual coordination.
Same team, more orders
One of the more interesting outcomes: the company, still with around 30 employees, is now able to handle 20–50% more orders than before the implementation. This follows directly from the changes described above — less manual work and faster fulfillment mean the same team simply has more time to serve additional customers, instead of losing that time to repetitive manual tasks.
Implementation timeline and challenges
The full migration and rollout of new functionality took about 2–3 months. The biggest challenge for the implementation team was adapting the website to the client's specific needs — in particular, the regional logic (EU/International) and building an interactive DHL pickup-point map from scratch.
Takeaways for other
e-commerce companies
This case illustrates a pattern that shows up across many multichannel e-commerce implementations (own store + B2B, growing order volume):
Modernizing an outdated ERP version can deliver more impact than adding new features — performance and architecture matter in their own right.
Logistics integrations (couriers, regions, delivery maps) are often the most labor-intensive part of an implementation, but also the most visible to the end customer.
Reducing manual work and speeding up fulfillment doesn't have to mean hiring more people — a well-integrated system lets a company scale order volume with the same team.
